This ecommerce account was generating $48K/month in revenue from $18.2K in monthly ad spend — a 2.63x ROAS. The client wanted to scale aggressively but couldn't do so without improving efficiency first. At 2.63x ROAS, scaling spend would have meant losing money.
The account had been managed by an in-house team who had hit a ceiling: they couldn't spend more without ROAS dropping below break-even. The account structure was bloated with too many campaigns, poor audience segmentation, inefficient bidding strategies, and a product feed that hadn't been touched since initial setup.

How We Did It
Account Restructure
We consolidated the account from 20+ campaigns down to a focused set organised by product category and funnel stage. This gave Google's algorithms cleaner data and eliminated internal competition between campaigns.
Feed Overhaul
We completely rebuilt the product feed: optimised titles with high-converting search terms, added custom labels for profit margin segmentation, cleaned up product categories, and implemented supplemental feeds for promotional pricing.
PMax Strategy
We rebuilt Performance Max with proper asset group segmentation: hero products got dedicated groups with premium creative assets and aggressive budgets. Long-tail products were grouped efficiently to maintain coverage.
Search Campaign Precision
We built exact-match and phrase-match search campaigns targeting the highest-converting terms with dedicated landing pages, strong commercial copy, trust signals, and streamlined checkout paths.
Staged Scaling Protocol
We increased spend by 15-20% per week only when the previous week's ROAS exceeded target. If ROAS dipped, we paused scaling, diagnosed the issue, and optimised before pushing forward.
Creative & Landing Page Optimisation
We continuously tested ad creative, product imagery, and landing page layouts. Product-specific landing pages converted 40% better than category pages.
