The Basics
Google Shopping is the row of product listings - image, price, store name - that appears at the top of Google when you search for something you can buy, plus the dedicated Shopping tab behind it. Unlike search ads, you don't pick keywords. Google decides which searches your products enter, based entirely on the data in your product feed.
The mechanics are simple. You upload a product feed - a structured file containing your titles, descriptions, prices, images, GTINs and stock levels - to Google Merchant Centre. Merchant Centre checks every product against Google's policies and approves or disapproves each one. When a shopper searches, Google runs an auction between every approved product that matches the query, weighing your bid against how well your product data fits what was typed. The winners appear as Shopping listings in the search results and the Shopping tab.
There are two routes into those placements. Free listings cost nothing - any retailer with an approved Merchant Centre feed can appear in the Shopping tab organically. Paid Google Shopping ads are the cost-per-click listings that occupy the prominent positions most shoppers actually see. Free listings are worth having; paid listings are where the volume is.
Why feed quality decides which queries you enter: Google matches searches to your product data, not to keywords you choose. If your title says "Comfortable Wooden Bed" instead of "Single Pine Wooden Bunk Bed with Storage", you never enter the auctions for the specific searches people actually make. Better data means more relevant auctions, lower CPCs and higher conversion rates - which is why feed work sits at the centre of our Google Shopping management.

Feed Data
Google matches Shopping ads to searches using your product feed, not keywords. That makes feed attributes the highest-leverage work in Shopping management - a title rewrite can change which auctions you enter at all.
Google weights the first words of a title most heavily, and truncates around 70 characters in most placements. We restructure titles to lead with what shoppers actually search: brand, product type, and the defining attribute - size, colour, material or compatibility - in that order for most retail categories. Descriptions carry secondary attributes and synonyms that widen query matching without spamming the title.
GTINs (barcodes), MPNs and brand fields tell Google exactly which product you sell, matching it into the Shopping graph alongside every other seller of the same item. Missing or wrong GTINs mean fewer auctions, weaker benchmarking data and, for some categories, outright disapproval. We audit identifier coverage SKU by SKU and fix gaps through the feed rather than waiting on catalogue changes.
The google_product_category attribute maps your products to Google's own taxonomy and affects matching and CPCs. The product_type attribute is yours to define - and it is the backbone we use for campaign segmentation and reporting, because it mirrors how your site and margins are actually structured.
Custom labels are five free-text fields that exist purely for campaign control. We typically assign them to margin band, price band, seasonality, stock depth and performance tier. That is what lets us bid differently on high-margin bestsellers than on clearance stock - the single most common structural fix we make when taking over an account.
Supplemental feeds add or override attributes without touching your website, so title tests, label changes and missing identifiers go live in minutes instead of a development sprint. Feed rules transform data at Merchant Centre level - appending attributes to titles, normalising values, mapping categories. Together they mean feed quality is never blocked by your developer's backlog.
Merchant Centre constantly re-checks your landing pages. Price or availability mismatches between page and feed trigger item disapprovals, and repeated mismatches can suspend the account. We monitor the diagnostics reports on every account and fix root causes - usually currency formatting, delayed price syncs or sale price annotations - not just the symptoms. Performance Max takes the proven sellers - products with conversion history, strong imagery and healthy margins - grouped into asset groups that mirror product_type. Standard Shopping covers the long tail and new launches, where query-level control matters and PMax has no data to automate with. Campaign priority settings and shared negative lists stop the two bidding against each other, and brand exclusions in PMax keep cheap brand clicks from flattering its reported ROAS.
The trap with PMax on autopilot is that it happily spends into low-margin products and brand searches, reports a healthy blended ROAS, and hides the decay. That is why we segment by margin using custom labels before scaling spend, and why we judge PMax against incremental revenue, not its own dashboard. Bidding
A tROAS target only makes sense relative to your gross margin - a 400% ROAS is profitable on one product line and loss-making on another. We calculate break-even ROAS per margin band before setting any target, then bid to profit rather than to a round number.

High-margin lines carry looser targets that buy volume; thin-margin lines are held to strict ones, grouped by the margin custom label.
Raise tROAS too fast and Smart Bidding throttles impressions, collapsing volume to hit the number.
Seasonality adjustments go in ahead of peak trading and sale events, and we watch whether campaigns are budget-constrained or target-constrained.
In practice that means portfolio bid strategies grouped by the margin custom label, so high-margin lines carry looser targets that buy volume, and thin-margin lines are held to strict ones. Targets move deliberately: raise tROAS too fast and Smart Bidding throttles impressions, collapsing volume to hit the number. We adjust in small steps, apply seasonality adjustments ahead of peak trading and sale events, and watch whether campaigns are budget-constrained or target-constrained - because the fix for each is opposite.
We also separate new-customer value from blended ROAS where the data supports it, since a Shopping programme that only re-converts existing customers is overstating its worth. This is the same margin-first discipline we apply across the whole account as an ecommerce PPC agency, so Shopping targets never drift out of line with Search and PMax.
