Decision Framework

Which Channels Should You Run? - The Decision Tree

Not every brand needs every channel. The wrong channel mix is the most common reason paid media stalls. Here's the decision tree we walk through in every audit, by buyer type, AOV, and intent maturity.

Are you eCommerce?
YES → eCommerce path
AOV > £200?
YES - High AOV
  • ✓ Shopping + PMax
  • ✓ Search brand defence
  • ✓ YouTube TOFU
NO - Lower AOV
  • ✓ Shopping + PMax
  • ✓ Search (margin-tight)
  • Bid carefully
NO → B2B / Service path
Avg deal value > £5K?
YES - Sales-led B2B SaaS
  • ✓ Search + Demand Gen
  • ✓ Display remarketing
  • ✓ YouTube TOFU
NO - Prof / local
  • ✓ Search, exact-match led
  • Or: not Google Ads at all (channel economics)

Every audit we run starts with the channel mix. Most accounts we audit are running 1-2 channels too few (missing Demand Gen, missing YouTube remarketing) or 1-2 channels too many (Display in the wrong context, Shopping at the wrong AOV).

Cross-Channel Cases

Honest Coverage

What We Cover - And What We Deliberately Don't

We run Google Ads, and nothing on the social side. Deliberate exclusion is positioning: we are not senior on paid social or programmatic, so we do not sell them. We will happily refer you - but we will not pretend we are the right team.

We're senior on these channels

  • Google Search (incl. Demand Gen)
  • Google Shopping
  • Performance Max
  • Google Display Network (consideration tier only)
  • YouTube (brand defence + TOFU)

We don't run these - and we'll tell you who does

  • Meta (Facebook / Instagram)We'll refer you to senior Meta specialists
  • TikTok AdsWe'll refer you to TikTok-native agencies
  • LinkedIn AdsWe'll refer you to a B2B paid social specialist
  • Programmatic (DV360 / The Trade Desk)Different operating discipline
  • Affiliate networksDifferent commercial model
  • InfluencerDifferent procurement entirely
Extension channel

One extension we do run: Microsoft Ads. Once your Google Ads account is performing, we can mirror the winning campaign structure into Bing through our Microsoft Ads agency service - the same search intent, usually at lower CPCs.

Definition

What Is a Paid Media Agency?

Whether you call that a paid media agency, a paid ads agency or a PPC agency, the test is the same: can they show, line by line, what your budget bought? That standard runs through everything below.

A paid media agency plans, builds and manages the advertising you pay for per click or per view, then proves what that spend returned. At Visionary that work centres on one platform: Google Ads.

Managed properly, paid media covers seven jobs: media planning and budget allocation; campaign build and account structure; keyword and audience targeting; ad copy and creative testing; bid and budget management; conversion tracking and measurement; and reporting that ties spend to revenue. An agency that skips any of these is administering an account, not managing it.

Most paid media agencies run every channel: Google, Meta, TikTok, LinkedIn, programmatic. We made the opposite choice. We are a Google Ads agency by design, and our core stack - Search, Shopping, Performance Max, Display and YouTube - sits inside Google Ads. One platform means one auction system to master, one measurement model, and no thin generalist splitting attention across six dashboards. It is the reason a specialist can find money that a full-service team misses.

Retainer Scope

PPC Management Services: What the Retainer Covers

Our PPC management services cover everything inside your Google Ads account for one flat fee: strategy, build, optimisation, testing and reporting. Nothing is an add-on.

This is the full scope of PPC management services as we define them. If a proposal you are comparing does not list feed work, tracking remediation and a testing calendar, you are comparing prices for different products.

Account and campaign management

  • Campaign structure built around your margins: segmentation by intent, product economics and match type, not Google's default recommendations.
  • Search term management: continuous query mining, negative keyword sculpting and cross-campaign traffic shaping.
  • Budget allocation reviewed against performance, so spend flows to the campaigns earning it.

Shopping and feed work

  • Product feed optimisation: titles, product types, GTINs and custom labels structured for the auctions you want to win.
  • Supplemental feeds for margin data and seasonal labels; item disapprovals monitored and fixed.

Creative and testing

  • Responsive search ads written, pinned and rotated on a testing calendar.
  • Performance Max asset groups structured by theme, with weak assets replaced on evidence, not instinct.
  • Landing page recommendations where the page, not the ad, is the constraint.

Measurement

  • Conversion tracking audited and fixed: accurate values, deduplication, enhanced conversions and consent handling configured properly.
  • Offline conversion import for lead gen accounts, so bidding learns from deals, not form fills.

Cadence

What We Do in Your Account, Week by Week

Paid media management is a weekly discipline, not a monthly check-in. Here is the standing cadence every account gets.

01

Every week

  • Search term review: new negatives added, winning queries broken out for tighter control.
  • Budget pacing checked against the monthly target, with reallocations where a campaign is over or under-delivering.
  • Bid targets nudged where conversion volume supports a change; no thrashing settings on thin data.
  • Policy and disapproval sweep across ads, assets and Shopping items, so nothing sits silently unserved.
  • Feed diagnostics for Shopping accounts: price mismatches, missing attributes, item errors.
02

Every month

  • A written performance report and a call to walk through it: spend, revenue or leads, ROAS or CPA against target, what we tested, what we changed and what happens next.
  • Experiment readouts: which ad, asset and bidding tests won, and what got rolled out as a result.
03

Every quarter

  • A structural review: campaign architecture, audience signals and bidding targets reset against fresh margin data and seasonality.

Onboarding runs the same audit we sell standalone: the first two weeks cover a free Google Ads audit of your existing account, conversion tracking checks and a restructure plan, so changes start from evidence rather than habit.

Bidding

tROAS, Bidding Strategy and Budget Control

Bidding strategy is where paid media accounts are won or lost. We set bid strategies from your unit economics, not from Google's recommendations tab.

For ecommerce, that usually means target ROAS (tROAS). Smart Bidding predicts the conversion value of every auction and bids to hit the return you set - which makes the target itself the biggest lever in the account. We calculate tROAS floors from your gross margin, so campaigns cannot scale into unprofitable revenue. Targets then move in measured steps: raise tROAS too fast and volume collapses while the algorithm relearns; too slow and you leave growth unbought. This margin-led approach is central to our ecommerce PPC agency work.

For lead generation, target CPA does the same job, and where lead quality varies we import offline conversions so bidding optimises toward closed deals rather than raw enquiries.

Automation is not abdication. New accounts and low-volume campaigns start on manual or clicks-based bidding until there is enough conversion data for Smart Bidding to work with. Seasonality adjustments are applied ahead of sale periods so the algorithm does not misread a spike. Portfolio strategies and shared budgets group campaigns with common economics, and pacing rules stop month-end overspend.

Reporting

Reporting: What You See and When

You should never need to ask how your account is doing. Reporting runs on a fixed rhythm and in plain language.

Weekly, you get a short pacing snapshot: spend against budget, results against target, anything that changed. Monthly, you get the full report and a call: revenue or leads generated, ROAS or CPA against target, search term insights, test outcomes and the plan for the next month. Every recommendation comes with the reasoning, so decisions stay yours.

Weekly snapshot · Monthly report and call

Three standing commitments

  1. 1

    You own the account

You own your Google Ads account and keep full access to it, always - the data is yours, and if we ever part ways, everything stays with you.

  2. 2

    Revenue, not vanity

We report revenue and profit metrics, not impressions and clicks dressed up as outcomes.

  3. 3

    Spend reconciles to the penny

Management fee and ad spend are always shown separately, with no markup on media.

Pricing

How Much Does Paid Media Management Cost?

Paid media pricing has two parts: the ad spend paid to Google, and the management fee paid to the agency. Management fees across the UK market vary widely with account size and complexity, and many agencies will not publish theirs at all.

Our pricing is simpler: £850 per month or 10% of ad spend, whichever is greater. That single fee covers the full scope of PPC management services described above - build, feed work, testing, tracking and reporting. No setup fees are hidden inside it and there is no markup on media.

Minimum ad spend is £1,000 per month - below that, an account rarely generates enough conversion data for management to pay for itself. At the other end we manage accounts spending up to £250k+ per month. Terms run month to month, and you work directly with Chris, a specialist with 15+ years' experience, never a junior team.

Worked example

Monthly ad spend, management fee and total monthly investment
Monthly ad spendManagement feeTotal monthly
£1,000 (minimum)£850 flat fee£1,850
£5,000£850 flat fee (10% would be £500)£5,850
£20,000£2,000 (10% of spend)£22,000

Worked example: at £5,000 monthly ad spend, 10% would be £500, so the £850 flat fee applies and your total monthly investment is £5,850. At £20,000 spend, the fee is £2,000 (10%) and the total is £22,000. Either way, every pound is visible and attributable.

Strategy

Paid Search vs SEO: Do You Need Both?

Businesses often ask whether to invest in paid search or SEO. In reality, they serve complementary purposes and work best together.

DimensionPaid Search (PPC)SEO (Organic)
SpeedAds live within hours6-12 months for meaningful rankings
Cost ModelPay per click, indefinitelyInvestment builds compounding equity
ControlPause anytime, full keyword controlNo guarantees, slower iteration
AuthorityAd fatigue over timeTop rankings signal trust
Long-Term CostOngoing ad spend requiredTraffic at zero marginal cost after ranking

The integrated strategy: Use PPC for immediate pipeline while SEO builds over 6-12 months. As SEO traffic compounds, blended cost-per-lead falls - organic leads carry no media cost, so the same total budget generates more leads over time than PPC alone. View our SEO packages.

Overview

Why Work With a Specialist Paid Media Agency?

Because generalists dilute. A full-service team spreads senior attention across six platforms; a specialist compounds it on one. We manage the full Google Ads stack - Search, Shopping, Performance Max, Display and YouTube - and nothing else, so every hour on your account is spent by someone senior in the exact auction you are bidding in.

Specialisation shows up in the details that move money: feed attributes that win Shopping auctions, tROAS floors set from margin rather than guesswork, search term waste caught weekly instead of quarterly. Every pound of ad spend is tracked from click to conversion to revenue - no black boxes, no hidden fees.

Since 2011 we have worked with 200+ companies and currently run 50+ active client accounts. Your ad spend should be an investment, not an expense. We make sure it is.

Channels

Our Paid Media Channels

Five channel types, one platform. Everything below runs inside Google Ads, which is deliberate: budgets, audiences and conversion data stay in one system instead of competing across walled gardens.

Google Search Ads

Highest-intent clicks

Captures the moment someone actively searches for what you sell. Keyword and match-type control, responsive search ads and bid strategies tuned for CPA or lead volume. Best for: professional services, B2B lead gen, high-consideration purchases.

Google Shopping

Essential for eCommerce

Product ads with image, price and rating in the results. We manage the feed itself - titles, product types, custom labels - and structure campaigns by margin and category. Runs alongside our dedicated Google Shopping management service. Best for: ecommerce and product catalogues.

Performance Max

Feed-led automation

Google's automated campaign type across Search, Shopping, YouTube, Display, Gmail and Maps. Left on defaults it hides waste; structured with segmented asset groups, margin-based targets and exclusions, it scales. Best for: ecommerce brands ready to grow beyond standard Shopping.

Google Display Network

Consideration tier

Remarketing and in-market audience campaigns across Google's display inventory. We run Display as a consideration layer with strict placement exclusions - never as a vanity reach play. Best for: remarketing and long consideration cycles.

YouTube Ads

Brand defence + TOFU

In-stream and in-feed video through Google Ads. We use YouTube for brand defence and top-of-funnel demand where the economics support it, measured on the same conversion data as everything else. Best for: product education and audience building.

FAQ

Common Questions

A paid media agency plans, builds and optimises pay-per-click advertising, manages bids and budgets, tests ad creative and reports results against revenue. Deliverables include campaign builds, search term management, feed optimisation, conversion tracking and a monthly performance report. We deliver all of it inside one platform: Google Ads.

Google Ads: Search, Shopping, Performance Max, Display and YouTube. Our core channels sit inside one Google Ads account, which keeps budgets, audiences and conversion data working together in a single auction system instead of competing across separate platforms and reporting tools.

No. We specialise in Google Ads and do not sell channels we are not senior on. If paid social fits your growth stage, we will say so and refer you to a specialist we trust. That focus is how we hold a 9x average ROAS across 50+ managed accounts.

£850 per month or 10% of ad spend, whichever is greater. Minimum ad spend is £1,000 per month, and we manage accounts up to £250k+ per month. Terms run month to month with no hidden fees, and you work directly with Chris rather than a junior team.

£1,000 per month. Below that, an account rarely generates enough conversion data for bidding strategies to learn or for testing to reach significance, so management fees outweigh the gains. There is no ceiling that worries us: we manage accounts spending up to £250k+ per month.

You get a weekly pacing snapshot, plus a monthly report and call covering spend, revenue or leads, and ROAS or CPA against target, with test outcomes and next steps. You keep full access to your Google Ads account at all times, so nothing we do is hidden.

Campaigns are usually live within 1-2 weeks of onboarding. The first week covers the account audit, conversion tracking checks and the restructure plan; the second covers builds and launch. Complex product feeds or account migrations can add roughly another week to that timeline.

Yes. We run a free Google Ads audit covering wasted spend, tracking accuracy, bidding strategy and account structure, and you keep the findings whether or not we work together. It is the fastest way to see what a specialist would change in your account.
